ガントチャートとは？概要から作成、運用管理まで徹底解説

プロジェクトの進行にあたり、それを管理しようと考えさまざまなタイプのリストを作成したことのある方は多いでしょう。

プロジェクトを担当するメンバーの数が多くなればなるほど、こうした進行管理の必要性は増していきます。

プロジェクトを成功させるためには、プロジェクトの進捗や全体のスケジュールをしっかりと把握・管理することは欠かせません。

今回ご紹介するのは、プロジェクト管理の中でも特に支持が多く、小規模のプロジェクトから大規模なものまでさまざまなものに対応できるフレームワークである「ガントチャート」です。

ガントチャートをうまく活用することで「プロジェクト内にどのようなタスクがあり」「何をいつまでにやるべきなのか」をメンバーが簡単に把握できる状態を作り、無駄なくプロジェクトを進めることができます。

今回の記事では、「ガントチャートの作り方がわからない。」また、「作った後の運用をチームメンバーがみんなちゃんと管理して進められるか不安がある。」という悩みを抱える方のために、ガントチャートの概要からガントチャートの作り方、運用管理の方法まで解説し、安心して運用できるようにしていきます。

また、ガントチャートは作成するだけでなく、期限を守ってプロジェクトを進行させることが重要となります。

スケジュールを引いてみたは良いものの、実際に進行させるとスタート時に十分に検討できていなかったが故に発生した追加タスクやその他想定外のケースによって遅延してしまうことがよくありますね。

またガントチャートの作成に工数を割かれてしまい、本末転倒になってしまうケースもよく見受けられます。

そこでこの記事では、基本的な概要を抑えた後に、ITを駆使し効率的かつ確実にプロジェクトを進行させる方法も併せてご紹介していきたいと思います。

 

ガントチャートとは？

皆さんはこのような表をみたことがありませんでしょうか？

学生時代の時間割表ともよく似たこの表こそが、ガントチャートです。

昨今において一般化されているガントチャートでは、横軸に時間、縦軸にメンバーや作業内容を配置し、工程やタスク毎に作業開始日、作業完了日の情報を帯状グラフとして表現することで、それぞれの工程の表します。

ガントチャートはプロジェクト管理やスケジュール、作業の進捗を管理するために使われることが多くなっています。

企業という組織の中では「チームワーク」がもっとも重要であるといっても過言ではありません。

チームの統制をとりながら、プロセスの承認、浸透をさせ、さまざまなタスクを割り振りスケジュールを遅らせることなく、また漏れなく効率的に進める必要があります。

組織内での管理を行うためには、「タスクの管理」、「スケジュールの管理」、「工程の管理」という主に３つの管理を行いながら進める必要があり、それら全てをわかりやすく整理し、図にしたものこそが、このガントチャートなのです。

ガントチャートを利用する1番のメリットは、全体の計画を見える化し、一目で全体像を誰もが把握できるという点でしょう。

 

ガントチャートの歴史

ガントチャートの「チャート」とは英語で「図」のことを指し、「ガント」はこのガントチャートを考案したヘンリー・ガントの名前から来ています。

第一次世界大戦の頃、アメリカ合衆国の機械工学者であり経営コンサルタントでもあったヘンリー・ガントにより考案されました。

ガントは、職場の監督者が進捗状況を即座に把握できることを目的として、このガントチャートを設計したといわれています。

他にもヘンリー・ガントは、経営の役割は、偶然や事故を排除してシステムを効率化することであり、作業をあらゆる観点で科学的に分析することが求められると唱えた「産業能率（Industrial Efficiency）や、今でも日常の中で一般化されている、従業員の効率改善の程度によってマネージャへのボーナスを支給するという制度、つまりボーナス制度として、「Task And Bonus（タスク・アンド・ボーナス） システム」など提案しています。

このことからもわかるように、ヘンリー・ガントは現代におけるプロジェクト運営の基盤を構築した人物です。

ヘンリー・ガントは当初、さまざまな種類のチャート（図）を考案し、それらの図を使って、職場の監督者が進捗状況を即座に把握できるよう設計しました。

そしてヘンリーは、ガントチャートを作成する上で重要な「man’s record」と「daily balance of work」という2種類の「バランス」を唱えています。

それぞれ、 「man’s record」は、各労働者がすべき事とした事を「daily balance of work」は全体としてのすべき作業と実際になされた作業を示します。

そして、完了まで長期間かかる作業を例として示しながら、「daily balance」は、各行が実働日に対応し、各桁に個々の作業や操作が書かれた表を提唱しました。

そこでは、各桁の先頭行部分に全体として必要な作業量が記され、各マスにはその作業をその日に行った量とそれまでの累計が記されています。

また、太い水平線で作業開始日と作業完了予定日を示します。

ガントによれば、これは「仕事のスケジューリングと記録の方法」であり、この論文の中でガントは、各作業員に作業を割り当て、日々の作業量を記録するための「production cards」の利用も解説しています。

1916年に発行された「Work, Wages, and Profits」において、ガントはスケジューリングについて論じ、特に注文製作工場の環境を論じています。

彼は現場監督に毎日 「order of work」 というその日にすべき仕事をリストアップしたものを渡すことを提案し、さらに、外部からの干渉を排除するための活動の重要性を論じています。

しかし同時に彼は、オフィスで作られたみごとなスケジュールの多くは、無視されてしまえば無用の長物であると自身の体験を交えて警告しています。

そこで1919年に発行された「Organizing for Work」では、ガントは自身の考案した図について2つの原則を与えました。

1つは完了までにかかった時間で作業を測定すること、もう1つは図における空白に予定作業時間で行われるべきだった作業量を記入することです。

ガントの進捗図では、一年を月ごとに分け、細い行で各月の生産された量を表し、太い行で一年で生産された量を表わします。

各行は特定の契約者からの注文に対応し、作業開始月と完了月が示され、これは今日使われているガントチャートに近いものです。

こうした失敗を踏まえて改良を重ねられてきたヘンリー・ガントのガントチャートは、最近のプロジェクトマネジメントの指針と今でもなってり、プロジェクト管理用のソフトウェアでもこうした理論をベースに設計されています。

 

一般的なガントチャートの作り方

ここまでの中で、ガントチャートがどのようなものかおおよそ理解できたことと思いますが、これからは実際にガントチャートを作成してみましょう。

まずは作ってみるところから始めますので、EXCELでの作成を想定してご紹介します。

 

ステップ1 タスクを洗い出しましょう

まずはプロジェクトのスタートから完了までのタスクを洗い出します。

タスクの洗い出しに漏れがあると、後から工程を追加する必要性が発生し、スケジュールの遅れにつながってしまいます。

そのためここでは、いかに漏れなくタスクを洗い出すことができるかがポイントとなるため、タスクを箇条書きに並べ尽くすようにしましょう。

 

ステップ２　洗い出したタスクをグループわけしましょう

次に、洗い出したタスクをグループに分類する必要性があります。

極端な例ですが、「カレーライスを作る」というプロジェクトのタスクの場合、

・ニンジンを洗う
・タマネギを洗う
・じゃがいもを洗う
・ニンジンを切る
・タマネギを切る
・じゃがいもを切る
・肉を切る

というタスクを

＜＜野菜を洗う（ニンジン・タマネギ・じゃがいも）＞＞

＜＜材料を切る（ニンジン・タマネギ・じゃがいも・肉）＞＞

という形でグループ化します。

タスクベースでガントチャートを作成してしまうと、項目がバラバラにずらりと並ぶこととなり、ガントチャートの最大のメリットである「一目で全体像を誰もが把握できる」というポイントを損ね、「誰もがしっかり読むことで全体を把握できる」というものになってしまうのです。

 

ステップ３ EXCELにグループ化したタスクと日付を記載しましょう

次にガントチャートの土台となる部分を実際のEXCELへ記載していきましょう。ご紹介した通り、ガントチャートでは縦にタスクを記載し、横にスケジュールを書いていくこととなります。

日付を記載する場所は一日ごとに書くことで、スケジュールをしっかりと管理することが可能です。土日や祝日など、稼働日ではない日付については別の色を付け、作業を配分しないようグレーアウトしましょう。

野菜の例で記載すると、下のようになります。

ステップ4　マイルストーンを設定しましょう

最後に、マイルストーンを設定したら、ガントチャートの作成は完了です。

マイルストーンとは、物事の進捗を管理するために途中で設ける節目のことです。

もともと、道路などに置かれている距離を表示する標識（里程標）のことをマイルストーンと呼んでいましたが、 商品開発やシステム開発など、長期間にわたるプロジェクトで利用されるようになりました。

ガントチャートでのマイルストーンは、プロジェクトの作業工程における大きな目処を設定します。

カレーライスを作るプロジェクトであれば、「野菜を炒め終わる」が一つのマイルストーンとなるでしょう。

マイルストーンとなる箇所に単純な工程であれば「★（星マーク）を記載しても良いですし、

複数の工程が同時進行されるプロジェクトの場合は、マイルストーンとなる日付を縦に線を記載するとわかりやすいでしょう。

 

ガントチャートによるプロジェクト管理でおさえておきたいポイントとは

さて、ここまでのご紹介ではガントチャートの概要や誕生の背景、作り方など基本的なところをおさえてきましたが、ここからは実際にガントチャートを使ってプロジェクトを進行するにあたっておさえておきたいポイントをいくつかご紹介して行きます。

ポイント１　スケジュールの厳守に対する意識をチームメンバー全員に浸透させましょう

ガントチャートの歴史の中でご紹介した通り、ヘンリー・ガントもガントチャートを作成してもスケジュールを守らせることができなければチャートは破綻するとしています。

スケジュールを守って行動しなければならないという意識がないと、「後の工程で調整すれば良い」と考えてしまいがちです。

しかし、後の工程ではその後のタスク処理に必要な時間が確保されていますので、そこを逼迫させるということはプロジェクトの進行に様々な歪みを生み出すこととなります。

また、無理に遅れたスケジュールを取り戻そうとすると、作業が雑になってしまったり、ミスが発生しやすいこととなります。

従って、プロジェクトを進行するメンバーの一人ひとりがスケジュールを守ることを意識した活動を行うよう意識することがとても重要なのです。

 

ポイント２　進行に対する報・連・相を徹底しましょう

プロジェクトの進行状況について、他のメンバー全員が把握できているとプロジェクトは円滑に進行しやすくなります。

例えば、他のメンバーが困っていることを知って余裕のある工程のメンバーが手を差し伸べることも可能になりますし、逆に担当者がプロジェクトの管理者にスケジュール遅延の危険性を早めにアラート（警告）することによって、対策を検討し、後に与える影響を最小限に抑えることが可能となります。

また、このプロジェクトの報・連・相を徹底する一つの手段が定例会議を実施することでしょう。

時間はそれほど確保する必要はありませんが、週一回などほどほどな間隔で定期的に会議を実施し、進捗状況を共有しあうことで不透明な進行をクリアにすることが可能です。

作業を進めるスタッフは、経験が豊富なものから未熟な者まで人によって様々でしょう。

経験が豊富なスタッフは、未熟な人の報告から本人の気づかないようなポイントを指摘し改善策を提示することができます。

このように、プロジェクトの進行は一人ひとりが単独で篭って進めるのではなく、いろいろな人とコミュニケーションを取りながらチームとして進めることがより良い成果へとつながるポイントとなります。

 

ガントチャート作成・プロジェクト進行管理ツールを活用しましょう

さてここからは、ガントチャートを作成する際に役立つ便利なツールをご紹介しましょう。

ガントチャートの作成はこれまでEXCEL（エクセル）でゼロから作成することが一般的とされてきました。

しかし、そうした手間を省くことのできる便利なツールが多数あり、中にはフリーで使用できるものもあります。

フリーで使えるガントチャートツール2 ：Redmine

オープンソースとして公開されているプロジェクト管理ツールであり、高性能であることから、多くの企業に普及している人気ツールです。

海外サービスではタスク処理の依頼を「チケット」として表現されますが、これもチケット単位でタスクを管理し、それぞれの進捗を把握しながらプロジェクトを進行できます。

オープンソースであることから無料で使用できる便利なツールですが、システム開発者向けのツールであることから、サーバーを立ててインストールし、設定をする必要があり導入ハードルが高いサービスでもあります。
