フレームワークは、「枠組み」「骨組み」「構造」などの意を持つ英単語「framework」からきており、事業戦略・経営戦略や業務の改善、問題の解決などに役立つ分析ツールや思考の枠組みのことです。

MBAなどで教わることが多く、ビジネスに必要とされるロジカルシンキングや発想法などを体系的にまとめたものであることから、企業として目指す価値の確認やマネジメント手法の共有など、組織の活性化に役立ちます。

昨今のビジネス業界では、フレームワークという言葉自体は一般的に普及しており、基礎知識として抑えている人も少なくありません。

にも関わらず、事業戦略をしっかりと立てられる人材が少なく、アイディアベースや漠然とした方針ではなく、事業戦略を管理職にたてられるように成長してもらいたい。

また、ボトムアップによる事業の活性化を実現するため、一般社員にも戦略を立てられる力をつけてもらいたい。と願う経営者は多いでしょう。

今回は、企業や業界、扱う商品・サービスの分析から、スタッフの活用技術まで、事業戦略・経営戦略を考えている人にぴったりのフレームワークの内、32を厳選してご紹介します。

事業戦略・経営戦略に必要なフレームワークの基礎知識を抑えながら、すぐに実践で役立つよう具体例などを交えながらたっぷりとご紹介しますので、社内教育やご自身の整理・再確認などにお役立ていただければ幸いです。

 

戦う組織をつくるフレームワーク

企業ピラミッド

まずはじめにご紹介するのは、企業が存続する意味全体から、その具体的な実現方法まで、総合的な目標と戦略を整理するフレームワーク「企業ピラミッド」です。

すべてのライン（部署など）は企業経営に必要な要素であり、組織ピラミッドの関係としてとらえます。

そして、それぞれの役割と行動を示唆することで、企業理念や経営ビジョン、事業戦略などを全社的に明示できます。

典型的な企業ピラミッドは、このような３層（経営理念/経営ビジョン/全体戦略）で構成されます。

それぞれをみてみましょう。

第１層：経営理念（WHY）

ピラミッドの頂点には、当然に創立者・経営者の考える「なぜ私たち（企業組織）は存在するのか？（WHY）」などといった企業の理念や経営ビジョンが位置します。

これは、長期的な視点、つまり「○年後までに×の業界においてシェア第一位になる」といった長期的な目標も含めて、経営陣が設定します。

どんな企業においてもこの経営理念は必ず存在します（黙示的なものも含め）ので、この経営理念を社内全員が把握できていない場合には、早急に確認する必要があります。

第２層：経営ビジョン

第一層で設定された全体の経営方針を実現するために、具体的な売り上げ目標や戦略など「何をどの位の目標にするのか？（WHAT）」を設定、管理するため、マネジメント（経営）ビジョンを整理する層（レイヤー）です。

ここでは、第一層の長期的な目標を実現するために踏むべきステップを中期的に設定し、一般的に、執行役員や管理職など、現場に近いマネジメント層が中心となって設計します。

経営者が立てた経営理念を実現するために欠かせないレイヤーであり、ここが不十分のままやみくもに行動を続けていてはいつまでも企業を理想へとつなげることはできず、次に紹介する第3層で各担当者がどれほど頑張っても不十分なものとなってしまいます。

そのため、経営者はマネジメントがしっかりと経営ビジョンを整理して立てられているか監督・指導しなければなりません。

第3層：全体戦略

最下層である全体戦略では、第2層で明確にした中期的な目標を実現するために、「どう実現するのか？(HOW）」を整理するもので、現場スタッフによる短期的な視点での行動目標や各部署の役割などを確認します。

決定された戦略を基とした、現場スタッフの具体的なオペレーションが該当し、行動だけではなく、戦略を遂行するために必要となる短期的な行動計画の立案もここに含まれます。

上にいくほど経営的な視点が必要とされ、下へ行くほど現場的な行動力が求められるこのフレームワークは、経営陣、マネジメント、現場スタッフの役割が明確になるため、企業が組織として一丸となって戦略を立て、それを遂行させるために欠かせないものとなります。

多くの企業においては漠然と整理されているけれど、具体的に上記のグラフのように見える化されていないことが多く、特に経営ビジョン（マネジメント層）における整理がおろそかになり、組織の意思統一ができなかったり勘違いなどを産み戦略実行の妨げとなることが多々あります。

一方、従業員全員が徹底できると、企画や行動の意味や目標明確になるため、規模の大きな組織ほど、組織内での理解と徹底の効果は大きくなりますので、ぜひ抑えていただきたいフレームワークのひとつです。

組織図

指揮系統やそれぞれの役割を組織として体系的に把握するため多くの企業で作成されている組織図ですが、組織の見直しや新組織策定の際などに必ず組織図を作成することで指揮系統や機能を確認できます。

組織図は、大別すると以下の３タイプがあり、それぞれ次のような特徴を持っています。

ヒエラルキー型

指揮命令系統や業務での区別がわかりやすいため、昔から一般的に使用されているのがこのヒエラルキー型の組織図ですが、所属部門以外との交流が少なく全体像が見えづらい会社になりがちというデメリットもあります。

また、組織間の対立や組織全体の硬直化といった昔ながらの企業がよく陥る問題もこの組織図によって引き起こされると言われています。

プロジェクト型

通常はヒエラルキー型組織に属している従業員が、部門や役職に関係なく集められ、プロジェクトごとに働く際に用いられるのがこのプロジェクト型の組織図で、プロジェクトが解散になると、それぞれ元のヒエラルキー型組織に戻ります。

このプロジェクト型は一定期間実施される特別プロジェクトで利用されるためその間の組織自体は活性化するというメリットは組織にとって良い刺激となるでしょう。

一方でマネジメント力が欠けてしまうと、各個人により作業量や関連範囲が大きく異なることになりやすく、負担の大きい人員のケアや配慮が適切にできなければ不満や崩壊の危険性を伴います。

また、指揮系統も複雑化するためケースによっては個々人の不満が積み重なり、組織全体が混乱してしまう危険性もあります。

マトリックス型

商品やサービスごとの担当者が所属を超えて業務を行う形態がこのマトリックス型です。

製品ごとに担当者がはっきりしているため、軽快に業務を進行できるメリットがある反面、プロジェクト型と同様に上司が複数存在することで命令系統の優先順位が定まりにくく、トラブルが発生するリスクもあります。

どの組織形態もメリット・デメリットがありますので、それをしっかりと理解した上で適切な運用を行うためにはそれぞれの特徴をしっかりと把握することが事業戦略を成功させる鍵となるでしょう。

自己決定理論

自己決定理論は、心理学者エドワード・L・デシが構築した理論で、SDT（Self Determination Theory）とも呼ばれています。

人間のもつ基本的欲求である「自律性」、「有能感」、「関係性」の3つを満たすことにより、モチベーションが高まり、生産性が上がるという仕組みです。

分かりやすくいうと、個人の「喜び」が「やる気」を産み、結果つながるという理論であり、信頼や自信、自分からやりたいと思う気持ちは、報酬や競争よりも質の高い仕事を生むという理論です。

ビジネスは目先の数値などに目が行きがちですが、本当の意味でのビジネスの成功とは長期的な企業の健全な成長と反映でしょう。

そのためには、企業として喜びにあふれた強い企業が成立するための環境を構築することも重要なビジネス活動の一つとなります。

自律性（Autonomy）

自身の行動を自ら選び、主体的な役割を果たしたいという欲求がこの自律性です。

他者からの強制ではなく、自分にとって魅力的なことを自らの選択によって行うと、この欲求はさらに高まり満たされていきます。

有能感（Competence）

周囲に影響力や能力を発揮することで、自信を持ちたいという欲求です。

ビジネスでこの欲求を満たせる環境や場をもうけることで、従業員の学習意欲やスキル向上意欲が高まります。

この欲求は上司がキーとなりますので、否定的・消極的ではなく、前向きかつ積極的な人をマネジメントに当てると組織メンバーの喜び欲求が満たされやすくなります。

関係性（Relatedness)

人は他者との結びつきを深め、互いに尊重し合える関係を構築したいという欲求を持っています。

そのため、従業員同士で良い関係を築ける環境を整え、モチベーション・生産性をアップさせます。

OARR（オール）

OARR（オール）とは、Outcome（求める成果）、Agenda（検討課題または行動計画）、Role（役割）、Rule（ルール、決まりごと ）の頭文字をとった造語で、会議などを円滑に進めるための心がけのことで、これを統一しておくと多人数の会議だけでなく、その後の戦略進行でも混乱も少なくスマートに進められます。

Outcome（求める成果）

会議で何を決定するのか、プロジェクトを進行する上で求める成果などを明確にし、それに向けて参加者の気持ちをまとめておくことで同じゴール意識を持って多くの人が行動できるようになります。

Agenda（検討課題または行動計画）

求める成果に対し、それに辿りつくための過程や手段、スケジュール決めなどがこれに該当します。

しっかりと関係者全員に周知し、資料を用意しておきます。

Role（役割）

司会者や書記といった進行上の役割はもちろん、アジェンダごとに内容を説明する役割の人など担当する役割を決めておきます。

Rule（ルール、決まりごと）

進行のための決まりごとのことで、例えば、他人の発言中に発言を重ねないなど、事前にルールを定めておくことで円滑に目的を達成でき、また基本的な心かけを共有することで、チーム全体で成果に近くことが可能となります。

ハインリッヒの法則

ハインリッヒの法則とは、労働災害の事例統計を分析したアメリカの技術者ハインリッヒが発表したもので、「1:29:300の法則」とも呼ばれています。

この数字は、1件の重大事故の裏には29件の軽い事故があり、さらにその裏には300件のヒヤリとしたりハッとしたりする事故未遂があったことを示したものです。

つまり、事故を根本から防止するためには、重大事故の原因究明だけではなく、事故未遂までに着目し、ヒヤリハット自体を減らしていくことが必要というものです。

この法則はビジネスにおいても同様であり、例えば顧客サポートや営業活動の場合、1件の重大トラブルの裏には29件の軽度なクレームがあり、さらにその裏には300件の顧客の不満があると考えられます。

実際にクレームを入れる顧客は不満をもつ顧客全体の4%程度とされており、潜在的な不満とクレームの結果が重大トラブルとして顕在化したとも考えられます。

軽度のクレームについて真剣に対応することで重大なトラブルを防止し、顧客の不満解消にも繋がり、製品・サービスの向上によって顧客からポジティブな口コミ効果を得ることも期待できます。

7S戦略

7Sとは、世界有数の戦略コンサルティング企業であるマッキンゼー·アンド·カンパニーが提唱する7つの経営資源のことであり、7S戦略ではこれからご紹介する7S（7つのS）を中心に企業戦略や組織を検討します。
7Sの経営資源は、3つのハード資源と4つのソフト資源に分類されています。
ハード資源(3つのS)
①戦略(Strategy) :競争優位性を確保するための強化活動と事業の方向性を強化するための戦略
②組織(Structure):戦略を実現するための組織構成
③システム(System):人事評価制度、報酬制度、教育制度、会計制度等といった組織を構成するためのシステム

ソフト資源(4つのS)
④価値観(Shared Value):経営理念など、従業員の全員に共通する価値観
⑤スキル(Skill) :営業力、技術力、マーケティング力などといったスキル（知識・能力）
⑥人材(Staff):個々の人材価値を構成するために必要な能力やモチベーション
⑦スタイル(Style):社風、会社固有の文化等
ハードの3Sは経営陣の意思決定などで構築、設定変更が可能ですが、ソフトの4Sを変えるのは時間がかかります。
たとえば、個人の能力は一朝一夕に向上しませんし、社風も突然には変えられません。

また、異なる社風の2社がM&Aなどで統合した場合、ハード部分を統一するのは比較的容易ですが、ソフト部分の足並みがそろうには何十年とかかるケースもあります。

サービスプロフィットチェーン

サービスプロフィットチェーン（SPC）とは、社内と社外での好循環を作り出すためのモデルのことであり、社内環境改善の理由付けが欲しいときや社内モチベーションが低下しているときに便利なフレームワークです。

最近よく耳にする働きやすい職場環境を構築する「働き方改革」などにより、ご存知の方も多いかと思いますが、従業員満足度（ES）を高めると、従業員が質の高いサービスを顧客に提供するようになります。

これにより、顧客満足度（CS）が高まり、利用回数増大や、口コミなどによる利用者拡大などの好循環を作り出す。これがサービスプロフィットチェーンの考え方です。

サービスプロフィットチェーンでは、外部サービス（顧客側）と内部サービス（社内側）のそれぞれの側面から満足度の向上を図っていきます。

外部サービスのプロフィットチェーンでは、外部サービスの価値向上により、顧客満足度を向上させ、結果として顧客のロイヤリティを獲得しようという働きです。

ロイヤリティの高い顧客が継続利用したり、他の顧客への紹介する形で質の高い（受注率の高い）新規リード（見込み客）、顧客を増加させ企業利益の拡大を実現します。

また、内部サービスのプロフィットチェーンでは職場環境と評価の軸で主に対策を行います。

職場環境をより働きやすいものへと柔軟にシフトさせ、さらにシビアでありながらも年功序列を排除し、頑張れば認められるという評価制度の充実などにより社内環境の品質向上が従業員のやる気・満足度をアップさせながら、外部サービスで得た利益を社内へ還元していきます。

また従業員の満足度を高めることで離職率を低下させ、会社や事業へのロイヤリティ（働きやすい企業ランキングなど外部からの評価）を獲得します。

ロイヤリティの高い従業員は、モチベーションが高く生産性が上がるだけでなく、他の従業員にも好い影響を及ぼし、結果として外部（顧客）へ提供する製品・サービスの品質・価値も向上します。

また当然に、その逆を行えば悪循環を起こし、業績を低下させてしまいます。

このサービスプロフィットチェーンを考える際に重要なのは、従業員と顧客、両方の満足度を高める、Win-winな状態をどのように作るかがポイントとなります。

単に報酬をアップさせるだけでは収入源である顧客のコストを引き上げたり、他の必要コストを節約し無理がでるなど悪影響を及ぼしてしまいます。

公平性の確立や将来への希望、環境の整備など従業員のモチベーションを高められる環境をつくり利益を社内サービス全般に還元していくことが大切です。

新規事業の立ち上げに役立つフレームワーク

アンゾフの成長マトリックス

成長戦略を考える際には、自社にとってメリットが大きい市場を見つけ出すことが重要です。

経営学者H・イゴール・アンゾフが提唱したフレーワクがこのアンゾフの成長マトリックスで、商品やサービスが新規か既存か、狙う市場が新しい市場か、既存の市場かといった分類をマトリックスに落とし込み、戦略を検討していきます。

市場浸透戦略（既存の市場×既存の商品・サービス）

現行のマーケットのシェアを拡大する戦略が市場浸透戦略であり、シェアを拡大することで、収益が上昇し、事業の安定が図る戦略です。

この戦略はリピーター拡大と自社ブランドへのロイヤリティの高い顧客の囲い込みが重要となります。

新製品開発戦略（既存の市場×新規の商品・サービス）

現在の顧客に向けて新製品を投入して、さらなる成長を狙う戦略が新製品開発戦略です。

新商品や既存製品の補完などにより別のニーズに訴えます。

新市場開拓戦略（新規の市場×既存の商品・サービス）

既存製品を新しい顧客に向けて送り出し、市場を拡大する戦略が新市場開拓戦略です。

海外市場への販路拡大や別セグメント向け（男性→女性向けなど〕に販売していくケースです。

多角化戦略（新規の市場×新規の商品・サービス）

新規の市場に新商品を送り出す多角化戦略は、チャンスもリスクも高い戦略です。

多角化戦略には、水平型、垂直型、集中がた、コングロマリット型があり、自社で進めなくても、パートナーとの提携や外注で展開することもできます。

水平型多角化：既存市場に近い市場へ進出します

垂直型多角化：完成品のメーカーが部品製造や販売に進出します

集中型多角化：既存技術を活かして近い市場へ進出します

コングロマリット多角化：完全に異なる市場へ新製品を投入します

ブルーオーシャン戦略

ブルーオーシャン戦略とは、既存の市場で競合同士の過当競争から離れ、独自の新市場（＝ブルーオーシャン）を想像し、競争自体がない安定した収益を求める戦略であり、過当競争による収益の低下に悩んでいる時や自社の将来的な成長を考える際に使用するフレームワークです。

ブルーオーシャンとは「穏やかな海」という意味で、その反対の厳しい競争の中で戦わなければならない状況をレッドオーシャンと呼びます。

この厳しいレッドオーシャンでは、ライバル企業が増加するほどマーケットシェアは低下し、激戦の上で得られる収益も低下しますが、一方で、ブルーオーシャンはまだ存在していない市場であるためライバルは存在していません。

このブルーオーシャン市場を開拓し、成長させることができれば、利益を独占できます。

しかし、ブルーオーシャン市場は、発見すること自体が困難であり、アイディアによって見つけ出すしかありません。

また、ブルーオーシャン戦略で切り開いたビジネス市場も、時間とともに新規参入が増え、激戦化したレッドオーシャン化と変化します。

そのため、長期的なビジネスの反映を実現するためには、常にブルーオーシャン市場を探求する努力の継続が必要となります。

ブルーオーシャン戦略での例として有名なのはヘアカット専門店「BQハウス」でしょう。

同社は、1996年に10分1000円の新サービスを実現しました。

洗髪や肩もみといったヘアサロンの付帯サービスを廃止し、ヘアカット時間を1人あたり1時間から10分にまで短縮し低料金化することで、ヘアサロンの常識を覆し大人気となりました。

同社は、顧客の視点から、何を省略し、どのようなメリットを提供できれば新たな価値を創造できるか見極めた結果、ブルーオーシャン市場を生み出すことができました。

このように、ブルーオーシャン市場は、常識に捉われない、企業としての目線ではなく顧客目線でのサービス創造によって誕生するケースが多いでしょう。

バリューイノベーション/ERRC

バリューイノベーションとは、先ほどのブルーオーシャン戦略の土台となる概念であり、コストを引き下げると同時に顧客にとっての価値を向上させていく、いわゆる顧客にとってのコストパフォーマンス追求の戦略です。

業界の常識でありながら、カットできる要素を削ぎ落とし、これまでにない新たな価値を創造し、顧客へ提供する戦略がバリューイノベーション/ERRCです。

値段を下げながらより高い価値を提供することは、ビジネスの基本から考えると正反対の戦略であり無謀とも捉えられがちですが、市場のニーズと商品・サービスの性能を同時に検討することで実現することが可能です。

先ほどのブルーオーシャン戦略でご紹介した通り、多くの市場はレッドオーシャンと化しており、自社と競合企業の戦略を比較してみると、どちらも同じポイント・ターゲットに力を入れていることがほとんどとなっています。

すると当然に、競合企業が力を入れている部分にフォーカスすればそこで競争が激化しよりレッドオーシャン化してしまうこととなるでしょう。

そこで視点を変え、ライバルたちが力を注いでいるポイントにはあまり力を入れず、他社が重視していない部分に力を入れることで、競争を避ける手段を取ることが、バリューイノベーション/ERRCです。

競合争いを避けることで、競争コストを抑制できるため、小規模企業などの競争力の低い企業にとって適した戦略と言えるでしょう。

バリューイノベーションを実現するには、次の4つのアクション「E・R・R・C」を検討します。

この4つの頭文字からERRCと呼ばれる手法です。

① Eliminate (取り除く）

② Reduce(減らす)

③ Raise (増やす)

④ Create (付け加える)

ブルーオーシャン戦略を検討する際には、既存の商品に対してこのERRCを適用することで、新たな価値を創造する製品・サービス誕生の可能性が生まれます。

ここで重要なのは、低コスト化だけでも、差別化だけでもなく、その２つ両方を同時に実現することです。

事業戦略を立てるときに役立つフレームワーク

SMART

SMARTとは、Specific（具体的にわかりやすく）、Measurable（測定可能な）、Achievable（達成可能な）、Result-oriented（結果重視の）、Time-bound（期限付きの）の５つの指標の頭文字をつなげた造語で、目標設定のためのフレームワークです。

立てた戦略を実現するためには、目標設定が欠かせません。

そして、目標をできるだけ具体的にすることで、実現可能性を高めるために誕生したのがこの手法です。

これも一つづつみてみましょう。

Specific（具体的にわかりやすく）

目標は具体性がなければ意味も効果も薄くなります。

例えば、「売り上げをアップする！」だけでは具体的にどうするのかふわっとしてしまいますし、「商談数を増やす」でもまだ漠然としていますね。

こうした抽象的なものではなく、「〇〇を実現するために××をやる」と明確に、具体的にわかりやすく行動目標を定めます。

Measurable（測定可能な）

行動目標は、ただやればいいのではなく成果としての数値が明確出できなければ目標に対する評価ができません。

「社の売り上げアップ」ではなく、どの部分が何パーセントアップするなど、具体的な目標数値を定めましょう。

Achievable（達成可能な）

そして数値が明確でも、売り上げを十倍にといった無謀な数値ではある意味ないも同然です。

例えば、130kgの人が今週中に体重を60kgにしよう！と思っても、あまりに実現が難しいゆえにすぐ嫌になってしまい行動できなくなってしまいます。

努力すれば手が届きそうな目標を立てることで、本当に意味のある目標になるのです。

また、簡単に達成できるような目標ではないも同然ですので、会社としてはもちろん、自身にとっても意味があり、挑戦すべき目標であるべきです。

Result-oriented（結果重視の）

目標に対する評価は、その過程で「どれほど頑張ったのか」も、もちろん大切ですが、結果も重視しなければなりません。

Time-bound（期限付きの）

目標は何年もかけて達成するものではモチベーションが保てません。

評価できるように四半期以内、半期、年間などの短中期に期限を設定するのが良いでしょう。

ランチェスターの法則

ランチェスターの法則は、強者・弱者それぞれの勝てる戦い方を探るフレームワークであり、ライバル社との中長期的な対抗戦略を練る際や、もっとも勝算の高い戦い方を模索する際に用いられます。

第一次世界大戦時、当時の空中戦の観察からイギリスの航空機エンジニアであったF・ランチェスターが、導き出した戦力計算の法則であり、現在でも企業間競争の戦略策定として利用されています。

ランチェスターの法則は、「武器の性能が同じなら、兵力数の多い方が必ず勝つ」というもので、第一法則・第二法則の2つの法則があります。

第一法則：攻撃力＝（兵力数×兵力数）×武器性能

第一法則では、一騎打ちや接近戦などの伝統的な戦法では、弱者も強者も損害は同じとしています。

これは兵力に限りのある弱者の側から見れば、対等に渡り合える機会と考えられるため「弱者の戦略」とも呼ばれる中小企業向けの戦略です。

第二法則：攻撃力＝兵力数×武器性能

第二法則では、武器の性能が向上した場合、中距離から遠隔での戦いになれば、攻撃力は兵力の２乗として計算され、「強者の戦略」と呼ばれる大手企業に向いた戦略です。

市場での競争においてこの法則を当てはめると、規模が小さく資金や販売チャネルで劣る中小企業が大手企業と戦うには、第一法則を中心に戦略を構築します。

例えば、特定の地域やターゲットにおいて、自社が得意とする対象にのみ注力し、その市場でのみの勝利を目指す戦略などが考えられます。

逆に大手企業の場合は、第二法則をもとに、物資や資金、リソースを大きく生かし総合的な市場で独占的な利益を目指すことを基本戦略にします。

コトラーの4つの競争地位分類

コトラーの4つの競争地位分類は、フィリップ・コトラー（アメリカの経営学者）が提唱した、同じ業界の企業を以下の４タイプに分類し、自社が目指すべき戦略目標を選択するフレームワークです。

戦略策定にあたり、まず業界内における自社の立ち位置を考えることは重要であり、それに適した戦略や課題があるという考え方です。

マーケティングの基本原理で必ず抑えられるこのフレームワークは戦略設計の基礎となり、多くの人が聞いたことのあるものでしょう。

自社の現状と目標のギャップを把握に役立てましょう。

リーダー（フルライン戦略）

トップシェア企業は、潤沢な資本と開発力に優れており流通における力も強いことが最大の武器です。

リーダー企業は業界を牽引し、市場全体の規模拡大の役割を担うため、市場全体をカバーするフルライン戦略で周辺需要の拡大を狙うのが目標です。

チャレンジャー（差別化戦略）

リーダーには劣るものの、有力な競争相手となる二番手企業がこのチャレンジャーです。

リーダー企業にない製品の開発や、リーダーが弱い市場において競争力の強化を図りつつ差別化を図りながら、三番手以下の企業から市場を奪うことが目標となります。

ニッチャー（ニッチ戦略）

ニッチャーはシェアこそ小さいですが、独自の製品やサービス、ブランド力で競争力があり、特定の市場でトップとなる存在です。

リーダーたちがこない市場での強みに磨きをかけ、競争力を維持することが目標となります。

フォロワー（模倣追随戦略）

フォロワーは特徴がなく、競争力も乏しい存在です。

基本的にはリーダーたちの後追い戦略で、他社が出した魅力的な製品を模倣しながら、開発コストを抑えられることから低価格を売りに展開することを基本の戦略とします。

 

ポジショニング戦略

ポジショニング戦略とは、自社が市場でどのような立場（ポジション)で他社と競争するのかを決定するフレームワークです。

競争戦略論の創始者であるマイケル·E·ポーターは「5F分析」により自社にとってどの業界が魅力的かを分析しましたが、それに続いて、業界内でどのような戦略をとれって競合争いに臨めばいいのかを3種に分けて示したのが、このポジショニング戦略です。

ポジショニング戦略では、以下の3つから基本となる戦略を選ぶとしています。

①コストリーダーシップ戦略

「他社より少しでも低いコストで製品・サービスを顧客へ提供する」ことがこのコストリーダーリップの基本戦略です。

製造費、人件費といったコストを抑え、低価格で販売する戦略であり、日本の例としてわかりやすいものとして「100円ショップ」「ドン・キ・ホーテ」などが挙げられるでしょう。

②差別化戦略

差別化は価格競争とは大きく異なり、ブルーオーシャン戦略も差別化戦略の一つと言えます。

差別化戦略では、製品の特徴、品質、機能やブランド力などの自社独自の特色を活かし、業界内の競争で優位に立つことを目指す戦略です。

例としては、「シャネル」や「ルイ・ヴィトン」といった一流ブランドが挙げられますが、日本における革新的な例として、「飛騨産業」が挙げられます。

同社は、借金30億円の廃業寸前から飛騨の産業を活かした様々な差別化戦略を打ち出し、大きく快進を遂げました。

 ③集中戦略

集中戦略とは、特定のユーザー層、特殊な製品カテゴリー、地域などのセグメントに集中することで競争力を高める戦略です。

これはよくオタクといったジャンルで活用されており、「パソコン機器」や「枕」などさまざまな分野にこだわりのある人々を主にターゲットとした戦略が行われています。

ポジショニング戦略では、ターゲットの規模や製品の競争優位性がどこにあるか、自社の経営方針などにより、上記の3つの戦略から適した戦略を選択します。

さらに、低コストと差別化を共存させるなど、選んだ戦略を他の戦略と組み合わせることができれば、より強力な競合優位性を手に入れられるでしょう。

ポジショニングマップ

ポジショニングとは、市場で自社の商品やサービスが独自の位置付けを得られるように、ターゲット顧客層に訴求する活動です。

マーケティングにおけるポジショニングは、あくまで顧客視点から評価することが重要であり、このポジショニングを可視化したものがポジショニングマップです。

このポジショニングマップは、製品・サービスの販売だけでなく、企業としての社会・競合争いにおける立ち位置を整理する際にも役立ちます。

ポジショニングマップを作成する際に最も重要なことは、縦軸と横軸にターゲット顧客の購買決定要因(KBF-KeyBuying Factor)を入れ、企業側の主観は一切入れないことです。

たとえば縦軸は価格、横軸はデザイン性重視から実用性重視といった独自の購買決定基準で構成し、円の大きさはその製品がカバーできるエリアを表します。

作成したマップにおいて、自社の製品・サービスが競合他社のそれと大きく重なっている場合は、差別化が充分ではないことがわかりますし、大きく異なるポジションに位置しているのであればそれはアピールする強みとなります。

また、円が描かれていない場所にはビジネスチャンスがある可能性が秘められていますので、それを見つけられた際には、よく検討する必要があります。

しかし、例えば価格が高額であるが故に自社製品の円が孤立している場合などは、それはただ高値であることを敬遠されているだけであって顧客本位での差別化にはなっていませんので、あくまでターゲット顧客から見て買いやすい位置を狙います。

また、他社製品と大きく重なっている商品でありながら、売上がよく人気も高い場合には、顧客に対してのブランディング戦略がうまくいっている結果といえるでしょう。

インフルエンス・ダイアグラム

インフルエンスとは英語で「影響」という意味のことであり、影響し合う要素一つひとつの関係性をビジュアル化したものがインフルエンス・ダイアグラムです。

インフルエンス・ダイアグラムの各要素はノードと呼ばれ、内容によって名称と形が異なります。

ノードは設備投資額など自分でコントロールできる要素を「意思決定ノード」、販売量など自分ではコントロールできない要素を「不確定ノード」、利益など結果の度合いを示す要素を「価値ノード（評価指標) 」の3種類があり、各ノード間の影響関係を矢印で記載し、インフルエンス・ダイアグラムを作成します。

意思決定ノードは最も重要な要素であり、会社の経営者などの意思決定者が選択を行う要素です。

不確定ノードは意思決定者が直接コントロールできない不確実な要素となります。

そして、価値ノードは利益や顧客満足などの評価指標であり、ゴールとなる要素です。

このインフルエンス・ダイアグラムを活用する時は、目指すゴールから想定して作図をすると理解しやすいため、価値ノード（評価指標）から描いていきます。

概要をとらえやすくするため、ノードは重要なものから加えてシンプルに作るのがコツであり、必要な場合には後に細かいノードを加えます。

影響し合うノードの中で重要なのが、意思決定ノードあり、それぞれの意思決定ノードで、どの要素を考慮して判断すればいいかが、この図でわかります。

経験曲線

経験曲線は、1960年代にボストン・コンサルティング・グループが提唱したものです。

同社が多くの産業で観測されたデータをマッピングした結果、一般に累積生産量が2倍になると単位コストが20 ~ 30%ダウンすることが分かりました。

この現象のメカニズムや因果関係は明確になっていませんが、学習、専門化、規模、投資などの総合的な影響と考えられています。

シェアが大きく、量産効果のある製品を持つことがきれば、経験曲線（エクスペリエンスカーブ）の効果に沿って優位に戦略を展開できます。

この経験曲線は、ある製品の累積生産量が増加するほど、単位あたりのコストが低下していくという傾向を示した曲線であり、そのコストには製造コストや販促費なども含み、生産量の増大化とコスト低下の関係性を見たい時や量産の効果を検討したい時に使用します。

経験曲線は、横軸に累積生産量、縦軸に単位あたりのコストをとったグラフで表し、たいていの場合は右下へカーブした曲線となります。

たとえば、累積生産量が1万台で1台あたりのコストが10万円の機器の場合、倍の2万台を達成した コストは8万円にダウンし、4万台では6万4000円になります。

つまり、累積生産量が倍増するたびに80％のコストで生産できることになります。

この80%という割合は習熟率と呼ばれています。

経験曲線に従えば、累積生産量を増やすことでコスト競争力を維持できることになります。

これは自然発生的なものではなく、企業の努力の成果でもあります。

ガントチャート

ガントチャートとは、1910年代にアメリカのエンジニア兼経営コンサルタントのヘンリー・ガントによって考案されたプロジェクト管理や工程管理ではおなじみの表です。

作業の流れと所要時間が一目瞭然となるため、プロジェクト管理の必需品とされ、作業の順番や所要時間を詳細に確認したい時、スケジュールの詳細や無理を早めに把握したい時に役立ちます。

ガントチャートでは、工程の順番を縦軸に、日程を横軸にして、工程ごとに開始から終了までを横棒グラフにし、所要時間を示していきます。

各工程には、プロジェクトの進行管理用に工程の開始日と終了日が記載され、作業の遅れなど変更があったら随時更新することで、現在の進行度と課題が一目でわかります。

救援が必要な工程や余剰となっている部門も把握できるため、進行管理者やマネージャーにとっては必須のツールです。

ガントチャートを作成の際には、同部門が行う工程で棒グラフを重ねないように注意します。

作業工程が重なるということは複数の作業を平行して行うことを意味し、これはミスや遅れの原因となってしまいます。

また、スケジュールを作成する際には、最初から無理な日程にしないのが当然ながら重要となります。

開始日を早めに設定し、終了日はギリギリにならないようになるべくバッファ(余裕)を持たせることで、不測の事態に対応できる体制を整えます。

事業戦略を進めているときに役立つフレームワーク

デルタモデルは、自社の強みを活かした戦略立案や目指すべき企業戦略を再確認したい時など、企業の戦略方針の決定に役立つフレームワークです。

MITスローン経営大学院教授のアーノルド・C・ハックスとディーン&カンパニー会長のディーン・L・ワイルド2世により考案されたもので、「システムロックイン戦略」「トータルカスタマー・ソリューション戦略」「ベストプロダクツ戦略」の3つの戦略ポジションをから、自社が目標とするビジネスの方向性を選択します。

それぞれ見てみましょう。

システムロックイン戦略

自社商品を使わざるを得ない状況とし、他社の参入も競争も難しい独占状態を作り上げます。

この戦略が確率できるとビジネスは長期的に優位に立て、後続企業の追随を許さない強固なビジネスを確率できます。

自社の製品やブランドを業界標準（デファクトスタンダート）として確率させるブランディング戦略の一つでもあります。

このシステムロックイン戦略の顕著な例としては、Microsoft社のWindowsが挙げられます。

トータルカスタマー・ソリューション戦略

これは特定の顧客の利益や満足度を最優先し、サポートやサービスで他社にない魅力を提供する戦略で、代表的な例としては、ディズニーランドのような大型アミューズメントパークやAmazonのような総合型大規模ECサイトなどが挙げられます。

高い顧客満足度により、ファンを確率し、リピーターや紹介などによる大きな効果が期待できます。

中小企業など競合製品・サービスが多数ある場合には、この戦略を選択することが多いでしょう。

ベストプロダクツ戦略

製品・サービスによる差別化を重視した戦略がこのベストプロダクツ戦略であり、既に製品の品質がよく、さらに生産方法に工夫をこらして量産などによる低コスト化を実現することで、ベスト商品へと昇格させる戦略で、例としては100円ショップなどが挙げられます。

このフレームワークは自社製品をしっかりと把握できていれば簡単に実行できるものでありながら、事業戦略に大きくかつ効果的な影響を与える選択ができます。

5Aサイクル

5Aサイクルとは、成功した経営者たちに見られる行動傾向や思考方法が５つのプロセスから成り立っていることから、それを何度も高速に循環させ、各プロセスを試行錯誤しながら繰り返すと行った手法のフレームワークです。

この5Aは、5つのプロセスの頭文字が全て A から始まることから由来しています。

一つずつ、見ていきましょう。

Awareness（認知）　顧客の抱える問題を知る

BtoB、BtoCあらゆるビジネスすべてに共通するビジネスの中心は、「顧客」であるため、全ての成功する経営者は顧客を知ることからまず始めます。

しかし、顧客の抱える問題や課題は、表面的なデータから発見することはとても難しいです。

そのため、顧客に直接会い、顧客が抱えるさまざまな不安、不満、不便をまず知り、それを整理することから始めるのです。

Approach（アプローチ）　問題解決のための従来と異なるアプローチを模索

「認知」で発見した問題に対し、これまでのビジネス方法とは別の革命的なアプローチで解決策を見つけ出します。

ここでは、単に問題を解決するだけでなく、「アプローチ」となる解決方法として、突拍子もない手法や逆転の発想などを活用します。

この「アプローチ」は、このフレームワークで最も大切なポイント となります。

Action（実行）　アイディアのスピーディーな実行

アプローチとなる解決方法を思いついたら、それを素早く実行することが大切です。

Analysis（分析）　仮説と実行結果の差異に対する分析

そして、早い実行をしながら、その結果がどうだったのかを知るためのデータを得ることが重要です。

アイディアを実行した結果は大抵はうまくいきません。

しかし、「なぜ失敗したのか」、「想定できていなかったものは何か」を分析することで、成功への道筋が生まれてきます。

Adjustment（適応）　マーケットニーズに合わせた柔軟な適応

分析の結果、事業の見直しが必要になることも時にはあるでしょう。

そんな時は、変化を恐れず、顧客ニーズを再確認しながら、アイディアを柔軟に適応させます。

そしてその解決策が十分でなければ、また最初に戻って5Aサイクルを循環させます。

この5Aサイクルは、どの職種にも適合する思考法です。

高い理念、洞察力、発想力、実行力、分析力、適応力などを持ち、より早く、より柔軟に回していくことが成功への近道となります。

成熟度モデルの6段階

自社の業務レベルをチェックしたい時や戦略を見つめ直し、業務改善に関する課題をピックアップしたい時に役立つのがこの成熟度モデルの6段階です。

それぞれのレベルを見てみましょう。

成熟度レベル0：無策

事業戦略が立っておらず、業務プロセスが全く確立していないため、これ以下はないという混乱した状況がこれに該当します。

成熟度レベル1:個別対応

業務プロセス確立の必要性は認識されてはいるが、全体としての活動ではなく個人ごとに改善を行なっている状態がこれに該当します。

成熟度レベル2：一部対応

戦略・業務プロセスの共有はされたものの、その実行はベテラン層や意識の高い一部の人たちだけで進行されている状況がこれに該当します。

成熟度レベル3：標準化初期段階

業務プロセスが標準化されるようになり、手順書などが明確に確立し研修などで共有されている状況です。

成熟度レベル4：モニタリング実施

業務プロセスが定着し、実施され、さらに成果や改善状況についてモニタリングがされている状況です。

成熟度レベル5：最適化完了

業務プロセスの改善が何度も実施され、最適化が進んだ状況であり、最も業務改善が深まった最高レベルがこれに該当します。

業務プロセスの改善は、自社の成熟度をまず確認することが業務改善への第一歩です。

まずはレベル3に定着するところを目標とし、最高レベル到達までのスケジュールを立てようにしましょう。

ファンクショナル・アプローチ

ファンクショナル・アプローチとは、商品の機能に着目し、コスト・価値の問題を解決するフレームワークです。

ライバル企業の存在や、競合商品との価格競争など、事業を進めていく際に、避けて通れない課題がありますが、これらの問題を解決する上で、商品やサービスのファンクション（機能、効用、意図、役割)に着目する発想法がこのファンクショナル·アプローチです。

アメリカのGE社で1947年に起こったアスベスト事件をきっかけに、ローレンス・D・マイルズが開発した発想法で、現在では、VE (バリューエンジニアリング、価値工学)として代表的な管理技術の一つに数えられています。

以下の式がその考え方の基礎となります。

V（価値）＝F (機能)÷C(コスト)

たとえば、コーヒーチェーンでのファンクショナル・アプローチを見てみましょう。

A社はコーヒー1杯180円で提供する最大手ですが、対してB社はコーヒーを提供するという機能を維持しながら、価格(コスト)を1杯130円に値下げしました。

これにより、同じ機能でありながら、コストを下げた結果、顧客にとってのB社は価値が上がる戦略を実現したと言えます。

また、C社は1杯250円と価格を上げつつも、機能面でソファやインテリアなどを向上させて、顧客にとっての価値を維持しました。

これは顧客にとっての価値は、価格(コスト)だけではなという面を考えた上で、新たなファンクションに価値を生み出しアプローチしたと言えるでしょう。

PDCAサイクル

PDCAとは、Plan (計画)、Do (実施・実行）、Check（点検・評価）、Act（処置・改善)の4つのプロセスの頭文字からとった言葉で、業務改善を図るためのフレームワークです。

この4つは循環させ続けることでさらに効果を発揮するのでPDCAサイクルとも呼ばれます。

仕事において、計画を立ててから実行するのは当たり前ですが、PDCAでは、実行後に必ずチェックするのが特徴となります。

そして、計画に沿っていなかったり、問題や課題があった場合には、なんらかの処置をして次のサイクルに活かします。

PDCAサイクルは、下記の4つの手順で、1回のサイクルを回していきます。

① Plan (計画):根拠のある情報から仮説を立て、計画を策定します

② Do (実施·実行):実際に計画に沿って実行します

③ Check (点検·評価):実行が計画通りに行われたかを確認します

④Act (処置·改善) :実行が計画に沿っていない部分や欠けてる部分、改良策などを調べ、見直します

ビジネスでは、計画を実行してそれで終わりにするのではなく、計画通りに実行されたかを確認し、問題があれば見直さなければなりません。

それを次のサイクルの計画に反映し、再び実行へとつなげていき、このサイクルを循環させ続けることで、さらなる業務効率の改善や、製品·サービスの品質向上が望め流ようになるのです。

PERT図

複数メンバーで複雑なプロジェクトを進行させる際に、その工程の内容とスケジュールの目程を精査したい際や、進行を管理する上で余裕のない工程などはないかを整理したい時に役立つのがこのPERT図です。

PERT (Program Evolution and Review Technique）は、事業戦略の各プロジェクトにおいて、完了までに必要な工程を分析するフレームワークです。

そして、スケジュール全体における各工程の所要日数などを図として示したのがPERT図であり、PERT図を作る際の各工程は作業順に矢印で結びます。

このことから、PERT図は、アローダイアグラムとも呼ばれています。

各工程は矢印で整理され、その矢印の上には所要日数を記載します。

さらに、各工程の上下2段にボックスを配置し、上のボックスには最も早く着手できるであろう日付けを、下のボックスには遅くとも何日までに開始できるかを記載します。

例えば、上のボックスに「2018/1/5」、下のボ·ックスに「2018/1/10」と記載されている場合は、5日まではその工程をスタートできず、また10日までに開始できれば、他の工程に影響させずプロジェクトの完了期限に間に合うということを意味します。

PERT図を作成すると、このようにしてプロジェクト全工程に要する時間と日程の余裕具合がわかるようになるのです。

また、上下のボックスに同じ数値が入っている場合は、まったく余裕のない工程を意味します。

この上下に同じ数値が入る工程を結んだ線は全体スケジュールに最も影響が大きい危機的な工程ラインであるため、クリティカルパスと呼ばれます。

ここに少しでも遅れが生じたら、スケジュールが崩壊しかねないため、クリティカルパスを発見し、事前に対策をすることが円滑なスケジュール進行につながります。

PERT図は、こうしたクリティカルパスを発見し、その対策を計画することが最大の目的です。

PERT図はプロジェクトの企画時に作成し、全力を注ぐ工程とバッファのある工程を明確化しておき、変更があった都度修正することで、事業戦略を計画通りに進められるようになります。

バリューチェーン

バリューチェーンは、米国の経済学者マイケル・ポターが著書『競争優位性の戦略』の中で提唱した言葉であり、直訳すると「付加価値の連鎖」を意味します。

原材料の調達（仕入れ）から購入者のサポートまでの全ビジネスプロセスで、どのプロセス(工程)が高い価値を生み出すのか、また競争力のあるプロセスや価値があまり高くないプロセスはどれかなどを分析するフレームワークであり、各事業のプロセスを精査しておきたいときやプロセスの見直しから、戦略強化を図りたいときなどさまざまな場面で役立ちます。

このバリューチェーンでは、全プロセスを「主活動」と「支援活動」に分け、観察し、顧客の視点から価値のあるものとないものに分類していきます。

 

今回は例として、製造業の場合をみてみましょう。

 

主活動は、「購買物流」「製造・オペレーション」「出荷物流」「販売・マーケティング」「顧客サービス」の5つに分類でき、それぞれの活動が下記になります。

 

購買物流：原材料の仕入れから、在庫管理までの一連のプロセス。

製造・オペレーション：製品として加工するためのプロセスであり、機械・システムのメンテナンスや製品の検査なども含まれます。

出荷物流：完成品を顧客に届けるプロセスであり、在庫保管や梱包、輸送の工程も含まれます。

販売·マーケティング：製品価格の設定や、広告·宣伝活動を行うプロセス。

顧客サービス：サポートなどの顧客フォローのプロセス。

 

また支援活動は、「全般管理」「人事・労務管理」「技術開発」「調達活動」の4つに分類できます。

 

全般管理：経営企画や財務管理など事業活動全般を支援するプロセス。

人事・労務管理：従業員の採用、給与の決定、福利厚生などを行うプロセス。

技術開発：製品の設計・開発などを含んだ技術が要求されるプロセス。

調達活動：社外からモノやサービスを調達するプロセス。

 

そして、価値のあるものは当然に強化し、弱点となる部分はデコンストラクションにより縮小・簡素化することで、事業の価値を上げていきます。

デコンストラクション

デコンストラクションとは、バリューチェーンで分析した事業の各プロセスをさらに分解、再構築するフレームワークであり、事業の各プロセスを再評価したい時や価値の高いプロセスをさらに強化したい時に役立ちます。

バリューチェーンで価値が高いと評価されたプロセスをさらに強化し、価値が低いプロセスを排除や簡素化、またはアウトソーシングすることで企業全体のパフォーマンスを高めます。

つまり、取引先も加えたビジネスプロセスを再構築しビジネスチャンスを拡大するため、伸ばすプロセスと抑えるプロセスの取捨選択が鍵となります。

 

デコンストラクションは、「コストの割に価値の低いプロセスはどれか？」「自社事業は顧客にとってのバリューチェーンの一部か、全体か？」「自社の事業で、ネットワークによって影響を受けるのはどこか？」「現在の戦略資産のうちで、負債となるものはどれか？」「 どんな新しい能力や活動が必要になるか？」という5 つのチェックポイントを元にプロセスを見直していきます。

また、見直しをする際は、自社だけで完結しようとするのではなく、自社の弱いパートを補ってくれるアウトソースやパートナー企業などを探すことも重要です。

このデコンストラクションでは、どのプロセスを強化/排除するかで「特定のプロセスに強大な力を持つレイヤーマスター」「顧客の視点からバリューチェーンを見直すパーソナルエージェント」「アウトソーシングをうまく取り入れたオーケストレーター」「新しい市場をうまく取り入れたマーケットメーカー」の4つのタイプに分類できます。

レイヤーマスターは、ある特定のプロセスに強大な力を持っており、パーツやアプリケーションなどは他社に任せつつ、OSを業界標準としたマイクロソフトなどの競争優位性を気づいている専門特化型企業が該当します。

パーソナルエージェントは、バリューチェーンを顧客の視点から再構築し、新しいビジネスモデルを作り上げる企業のことであり、大勢の顧客の代理人として複数の注文を束ねることで価格を抑えて収益性を高めるネット販売会社Amazonなどがこれに当たります。

オーケストレーターは、バリューチェーン全体を提供しながら、コアとなる付加価値の高いプロセスに注力しその他はマイクロソフト同様にアウトソーシングするPC販売会社のDell（デル）などが該当します。

そしてマーケットメーカーは既存のバリューチェーンの弱点を解消したり新しい機能を追加してニーズを創り出した市場創造型企業のことであり、例としては販売が主流だった中古事業界で、買取専門にすることで顧客を集めたガリバーなどが挙げられます。

SIPOCダイアグラム

SIPOCダイアグラムは、企業の業務プロセスの管理や改善を行うために活用するフレームワークです。

また、プロセスに詳しくない人に概要を伝えたい時や現在のプロセスの内容を正確に把握したい時にも役立ち、手順や発生するアクション、関係者を網羅し、情報共有やプロセス改善など多くの用途に利用できます。

SPOCとは、サプライヤー(Supplier)、インプット (Input)、プロセス(Process)、アウトプット (Output)、顧客(Customer)それぞれの頭文字からとった言葉で、顧客へ価値を提供する5つの重要要素のことです。

この5つの要素を具体的に書き出していくことで、関係者を網羅したり、どのようなプロセスが関わるのかが、明確になり、会社や部署での情報共有や、プロセスの検証にも役立ちます。

携帯電話販売店の例で見てみましょう。

サプライヤーは携帯電話会社ですが、電話の周辺機器を扱う会社なども含まれる場合があります。

インプットはサプライヤーから仕入れるこれらの商品となります。

プロセスは、購入したい人が来店し、ニーズを確認し、契約手続き、納品プロセスの結果で生じた申込書やその他の必要書類(月賦払い書類や合意書など)の作成などがあります。

カスタマーは、当然ながら顧客あり、携帯電話の購入者に限らず、これらの書類を受け取る相手すべてが顧客となります。

このようにプロセスを細分化して可視化すると、会社のコアとなるプロセスを発見でき、強化に導くことも可能です。

TOC（ボトルネック）

TOC (Theory of Constraints)とは、制約条件の理論という意味で、生産管理のフレームワークです。

制約条件とはいわゆるボトルネックのことであり、ビジネスプロセスにおけるボトルネックを探し出し、全体を最適化したり、また業務における費用対効果を最大化したい時に役立ちます。

TOCでは、原料の段階から商品やサービスが消費者に届くまでのー連の流れ(サプライチェーン)の中で、業務の進行を制限してしまう要素を探し出します。

TOCを考案したのはイスラエルの物理学者エリヤフ・ゴールドラット博士でした。

自身で生産スケジュールソフトを販売しており、生産管理について熟知していた博士はその理論をビジネス小説『ザ・ゴール』で説明しています。

TOCは、生産スケジュールの中でボトルネックとなる工程(制約条件)に注目し、①制約条件を見つける、②制約条件を徹底活用する、③制約条件以外を制約条件に合わせる、④制約条件を強化する、⑤惰性に注意しながら繰り返すという5つのステップで改善を目指します。

TOCが目指すものはスループットをできる限り大きくすることです。

工程中のボトルネックの箇所を正しく把握し、問題点を認識することが重要であり、スループットの最大化を念頭に、必要な手法を検討します。

スループットとはTOCにおける重要な概念であり、売上から資材などの変動費を除いた利益のことを指します。

TOCでは、スループットを最大化するための障害となっている工程を見極め、その工程を集中的に改善していきます。

ECRS

ECRSとは、排除(Eliminate),結合(Combine)、交換(Rearrange/Replace),簡素化(Simplify)の4つの頭文字をとった用語で、業務プロセスを4ステップで改善するためのフレームワークです。

業務プロセスを見渡す際のチェックポイントとして役立ち、4段階の改善手法で本当にやるべきことを導き出すことができます。

具体的には、

①排除/なくせないか?

②結合/一緒にできないか?

③交換/入れ替えられないか?

④簡素化/単純にできないか?

という４つの視点から業務内容を点検し、改善策を探っていきます。

 

つまり、まず業務の目的を見直し、業務が本当に必要かを考えます。

また、業務をまとめて行うことで、時間の短縮やリソースの軽減ができないかを考えます。

そして、仕事や作業の順序の入れ替えや並べ替えなどにより業務を効率化できないかを考え、またそもそももっと業務を省略し、負担を軽減したやり方で、同じ結果を出せないかを考えていきます。

 

業務改善を目的とするとどうしてもムダをなくす、コストを下げるという方向に偏りがちですが、改善の法はそれだけではありません。

ECRSでは一つの方法に固執せず、業務全体でトータルに改善策を考えます。

業務の原点に立ち返り、ECRSの4つのステップで本当にやりたいこと、やるべきことを精査し、真に必要な業務の活性化を目指します。

 

時間管理のマトリックス

先送りにしがちなタスクが滞留した時や、やるべき案件のしぼり込みに迷った時に役立つのがこの時間管理のマトリックスです。

時間管理のマトリックスでは、「緊急度」と「重要度」2つの軸から処理すべき案件の優先順位を決定し、案件をマトリックスの4つの領域に振り分けていきます。

マトリックスの第1領域は緊急度も重要度も高い領域であり、顧客とのトラブル対応や納期直前作業など即時対応が必要なものばかりです。

第2領域は重要度は高いが、緊急度は低い領域であり、中長期計画の作成や人材育成、技術開発など企業の将来を左右するような重要案件が該当します。

第3領域は緊急度が高いが重要度は低い領域である、例えば、会社のPCの不調対応や突然挨拶に来た客への対応などが挙げられます。

第4領域は、緊急度も重要度も低い領域になります。しかし、意識しないと流れてしまいやすい領域でもあります。

この時間管理のマトリックスで迷うのは、第2領域と第3領域の優先順位です。

多くの人はせかされるままに緊急度を優先しがちですが、重要ではない案件はどうしてもその場限りの対処になることがほとんどです。

しかし、重要度の高い第2領域を先に対処した方が、問題の根本的な解決につながり、結果として第1領域のタスクをある程度事前に解決することもできるため、時間管理がスムーズになっていきます。

この第2領域の優先順位の重要性を管理職などがしっかりと把握できていないと、担当者が第2領域に対応し、第3領域を後回しにしていると誤った評価や指示出しをすることとなり、それが蓄積すると組織全体のスピードを低迷させることにつながります。

つまり、作業の優先順位は緊急度だけで考えてはならず、緊急度は低いが重要度が高い案件には、将来を左右する根本的な問題であるため、優先すべきなのです。

GTD

GTD (Getting Things Done)は、個人用の管理術として利用できるワークフローです。

タスクの優先順位や内容が混乱してきた時やTo Doリストをより効果的に作りたい時に便利で、作業能率の低い現場スタッフへの指導にも利用されます。

GTDは、アメリカのコンサルタントであるデビッド・アレンが著書で提唱したのがはじまりです。

ナレッジワーカー(頭脳労働者)にとって、次々に降ってくる課題に優先順位を付けるのは、精神的なストレスを伴い、神経を使います。

GTDでは、

①収集：「気になっていること」をすべて書き出す

②処理：書き出した項目について、仕分けのルールを決めて仕分け(右ページを参照)、リストにする

③整理：作ったリストを、使い慣れたツール(手帳やTo Doアプリなど)に組み入れる

④レビュー：自分が置かれている状況や、現在の把握して、今何ができるかを考える

⑤実行：今できることの中で優先順位の高いものから実行していく

という5つのステップで整理していきます。

この5つのステップを繰り返すことで、頭の中を常に整理でき、思考と作業の循環も繰り返すことで優先度も見えてきます。

GTDでは仕事中に気になった単語や調べ物や、ちょっとした同僚からの頼まれごとも含め、頭の中にある「気がかり」をいったんすべて書き出します。

これにより、残留し続ける気がかりがなくなり、改めて整理することで To Doリストの作成もより効果的に行えます。

シックスシグマ

製品のバラツキを抑えたい時

品質管理に取り組みたい時

シックスシグマは、「製品を100万個作った時の不良品を3〜4個に抑える」という非常に高度な品質管理目標です。

この理論は日本メーカーの不良品が極端に少ないことに驚いた、アメリカのモトローラ社が分析をはじめたことがきっかけで誕生しました。

この「100万個に3〜4個」という不良率は、小規模な図書館にある蔵書にわずか1個の誤植(誤字や脱字など)が発生する程度の確率であり、統計学では「6シグマ」に相当します。（シグマとは、統計学での標準偏差(バラツキ)のこと。）

数字が大きいほどバラツキが少ないことを示し、本の誤植を例にとると、以下のような確率です。

3シグマ=1ページに1.5個の誤植が発生

4シグマ=30ページに1個の誤植が発生

5シグマ=百科事典1セットに1個の誤植が発生

 

単なる確率論のように一見思えますが、不良品の発生は企業にとってどのくらいの損失になるのでしょうか。

不良品の発生率が6シグマの場合、損失にかかるコストは売上の1%以下とされますが、4シグマでは売上の25%以上ものコストとなります。

6シグマを達成するプロセスとして、MAICという手法がありますが、これは基本的にPDCAや日本で行われてきたQCサークル活動と同様のものであり、実行した内容を常に点検·評価し、問題点を解決していくことで、絶えざる品質向上を目指す取り組みです。

全社的に取り組むべき高度な品質管理に向けた目標を掲げたい時の経営者をはじめとした社内説得に役立つ理論ですね。
